Headup has spent years building relationships with independent developers and earning a reputation for editorial consistency rather than volume publishing. That's not something you can replicate quickly, and buying it as part of a larger platform-building strategy makes more sense than trying to build it from scratch.
Reforged CEO Peter van der Watt was direct about the rationale: "Headup has built one of the most respected and carefully curated portfolios in independent publishing. Their reputation has been earned through consistent developer advocacy and a clear editorial vision. Bringing that capability into Reforged materially strengthens our publishing platform and accelerates our long-term growth strategy."
He also made the distinction between this acquisition and consolidation: "This acquisition is not about consolidation for its own sake. It is about building a durable publishing home for ambitious independent creators."
For Headup, the deal brings access to Reforged's wider development and publishing network while Schoeller retains operational control. That's a structurally different outcome than most acquisitions deliver, where founders typically either exit or find their authority gradually absorbed into the acquiring company's hierarchy.

The founder's characterisation of the deal is the most revealing part of the announcement. "This wasn't about chasing scale, it was about finding the right people," Schoeller said.
